I started TrueFix Boston after eleven years of being paid to be fast.
That sounds like a complaint about money. It isn't. It's a complaint about a pay structure that quietly decides what kind of technician you become. On a per-stop route, every minute you spend proving what is actually wrong with a machine is a minute taken out of your own pocket. Nobody tells you to guess. The math tells you to guess. And after enough years of that math, you stop noticing that you're guessing at all.
What a per-stop route teaches you
My first real work was sealed-system refrigeration on a manufacturer warranty route that covered everything inside 128. Warranty work pays a flat rate per job, set by the manufacturer, and the flat rate assumes the diagnosis is obvious. Sometimes it is. A compressor that won't start is a compressor that won't start.
But a fridge that drifts warm overnight and reads fine at ten in the morning is not obvious. It's a defrost problem, or an evaporator fan, or a door seal that only fails when the kitchen warms up, or a control board with a cracked solder joint that opens when the cabinet heats. Finding out which one takes an hour and a thermometer. Getting paid for it takes ten minutes and a part number.
I watched good technicians — people who knew more than I did — fit a part they weren't sure about, because being wrong twice still paid better than being right slowly. The customer paid for the part. Then the customer paid for the next part. Nobody in that chain was dishonest. The incentive was just pointing the wrong way, and everybody was following it.
The call that made the decision for me
A three-family in Dorchester, second floor. Dryer running cold. The tenant had already been through two companies. The first fitted a heating element. The second fitted a thermal fuse, which is what blows *because* of the underlying problem, and told her the machine was old.
The vent ran from a closet on the second floor, up through a chase, across the attic and out a gable — call it thirty-five feet with four elbows in it, which in real terms behaves like sixty. It was packed solid. Both previous parts were fine. Both had been fitted correctly. Both were the wrong answer, and the second one would have blown again inside a month.
Twenty minutes with a brush and a vacuum and that dryer worked for the next four years. What stayed with me is that neither of those technicians was bad at the job. They had each been given twenty minutes and paid to fill it with a part.
What Boston actually breaks, and why it matters who's paying
There's a version of this business you can run anywhere. Same scripts, same parts, same advice. It doesn't work well here, because this housing stock has its own failure modes and most national appliance guidance is written for somewhere else.
The water is the clearest example. Greater Boston drinks MWRA water off the Quabbin and Wachusett; Cambridge draws its own from Fresh Pond. Both are naturally soft — one to two grains — and dosed with sodium carbonate to lift pH and protect old lead and copper service lines. So limescale, which drives dishwasher and ice-maker advice across most of the country, is rarely the answer in this market. What we actually find is sediment shed by century-old iron mains and building risers, and detergent dosed for water far harder than what comes out of the tap. Dedham and Needham run on local wells and genuinely are harder, and we say so on those pages rather than pretending the whole metro is one thing.
Then there's four months a year when refrigeration in an unheated basement, a back porch or a garage is being asked to work below its rated ambient — a single-compressor fridge stops calling for cooling entirely because the fresh-food side is already cold enough, and the freezer thaws while the machine reports nothing wrong. It's one of the most common calls we take in January and one of the most commonly misdiagnosed. A garage-rated model fixes it. A new thermostat does not, and we'll tell you that instead of fitting one.
And there's the triple-decker: three households on one basement, one set of risers, an exhaust run climbing the full height of the building with several turns in it. That's why so many dryer complaints in Dorchester, Southie and East Boston turn out to be duct problems rather than parts problems — exactly the call that made me start this.
None of that is knowledge you can script. It's the accumulated result of being allowed to take the extra hour.
How that shows up in what we charge
Three rules, and they exist because of the route I came off:
We diagnose before we quote. No estimate read off a script over the phone. The same complaint can have causes an order of magnitude apart in cost, and a number given before anyone has seen the machine is a number designed to get a van in your driveway.
One figure, agreed first. Parts and labour in a single number you approve before anything is dismantled. It doesn't move once the machine is apart, and no separate labour charge shows up at the end.
Nobody here earns anything on parts. That's the whole point. If a technician makes the same money whether the answer is a control board or a clogged vent, the answer stops being a financial decision and goes back to being a technical one. It's also why we'll tell you when a machine isn't worth repairing — at the diagnosis, before you've committed to anything.
That last one costs us jobs. A fair number of our calls end with someone being told to spend their money on a new machine instead. I'd rather that than the alternative, which I spent eleven years watching.
The part I still get wrong
I'd be overselling this if I said the model has no cost. Diagnosing properly means fewer stops in a day, which means our schedule is tighter than a per-stop outfit's and we can't always be there the same afternoon. Some weeks that's genuinely frustrating for people, and I understand why someone with a freezer full of food calls whoever answers first.
What I can tell you is what you get for the wait: the person who diagnosed your appliance is usually the person who comes back to fit the part, and they aren't working against a clock that rewards a guess.
